Chatbots vs. AI Agents: What's Actually Different
By Mohamed Eltoukhy, founder of EVOGENCY ·
The terms chatbot and AI agent get used interchangeably, but they describe genuinely different levels of capability.
Knowing the difference helps you buy the right thing, and avoid paying agent prices for a glorified FAQ menu, or expecting a simple bot to do an agent's job.
A chatbot follows a script
A traditional chatbot answers based on pre written decision trees or simple pattern matching. It works well for narrow, predictable questions but breaks down quickly outside that scope.
Think of the website bubble that asks you to pick from four buttons. It's fine for hours or directions, but ask it anything unexpected and it loops back to the menu.
AI chatbots understand language better
Newer chatbots built on large language models understand questions phrased in many different ways and answer conversationally. When they're grounded in your business information, they can answer a wider range of questions accurately. They still mostly talk, though. They don't do much.
An AI agent can actually reason and take action
An AI agent can understand a more open ended request, pull real information from connected systems, and take multi step actions, like qualifying a lead or updating a CRM record, rather than just replying with text.
For example, an agent could read a web inquiry, ask follow up questions, check the calendar, book an estimate, add the lead to the CRM, and notify the right technician.
Which one do you need?
If you mainly want to answer common questions, a well configured AI chatbot is often enough. If you want to automate real workflows across your tools, you're looking at an agent.
Agents take more setup, since they need access to your systems and clear rules about what they're allowed to do.
Guardrails matter
The more an AI can do, the more important its limits become. Decide what it can do alone, what needs human approval, and what it should never touch. Log what it does so you can review it. And always offer an easy path to a real person.
Watch out for hype
Plenty of products call themselves agents when they're really chatbots. Ask vendors exactly what actions the system can take, in which tools, and how it handles mistakes. A good demo on your real scenarios tells you more than a sales deck.
The bottom line
Chatbots talk. Agents talk and act. Choose based on the work you want done, not the label.
